Why you are overpaying

Of all small and mid-market software, this is the clearest case for replacement. The category exists because reading a document used to take template engineering, per-vendor training sets and a specialist vendor. Modern vision-language models read an invoice layout they have never seen correctly on the first pass, without any template. Vendor pricing hasn’t changed to reflect that.

What the extraction itself costs

A typical invoice page sends a vision model roughly 2,000–3,000 input tokens and gets back 300–600 tokens of structured data. At current mid-tier prices that is under $0.02 per document, and closer to $0.01 on the cheap tier. Add 2–3× for a second validation pass, confidence scoring and the occasional retry, and the realistic all-in cost is $0.02–$0.04 per document.

Why it works here

  • There is no network effect. Nobody outside your company touches the extractor, so you have no counterparty to coordinate with and no ecosystem to leave.
  • On accuracy, the model has moved from comparable to ahead. Template-based tools get worse on layouts they haven’t seen, while a model generalises. You give up a tuned system with a high ceiling and get a robust one with a high floor.
  • Most of the cost is the floor. At 800 documents a month, Rossum’s $18,000/yr and Veryfi’s $500/mo work out to $1.87 and $0.63 per document, which is 50× and 20× the model cost.
  • Once you own a document pipeline, you can build on it: the same pipeline feeds invoice coding, contract review and reporting.

Where the vendors earn their money

Beyond extraction, what the incumbents really sell is the human review interface: the validation screen, the queue sorted by confidence, the audit trail of who corrected what. Building that interface is real work, and it is where most in-house attempts underestimate the scope. We budget for it as its own line item instead of treating extraction accuracy as the whole job.
